What to Look for When Evaluating AI for Your Accounting Practice

What your vendor won’t tell you before you sign

If you have been paying any attention to the accounting software market in the past eighteen months, you have noticed one thing: everyone has AI now. The largest practice management vendors have bolted AI features onto traditional software architecture. Startups are raising money on demo videos. Your inbox is full of vendors promising to eliminate friction, automate reconciliations, and free your team from mundane tasks.

Most of those promises deserve serious scrutiny.

This is not a takedown of AI in accounting or how AI is changing accounting work. The technology is real, the productivity gains are real, and in 2026, AI is embedded into the daily workflows of accounting firms, moving from simple assistance to agentic systems that automate document intake, data extraction, exception management, and review-ready outputs. The question is not whether AI works. The question is whether the specific AI your vendor is selling you actually works the way they are describing it.

Here is what to look for.

Ask them to define “AI.” Actually define it.

This is the most uncomfortable question you can ask a sales rep, and the most revealing one. When a vendor says their solution uses AI, push them on the specifics: are they describing machine learning models trained on accounting data, or are they describing rule-based automation with better marketing copy?

Rule-based automation is not necessarily bad. A lot of useful software automates repetitive tasks through conditional logic. But it is not AI, and it does not behave like AI when conditions change, or transactions fall outside expected patterns.

Many types of AI, including generative and agentic, are referred to as “black box” systems, because users cannot see how the AI generates its results despite the inputs and outputs being visible. Even AI companies do not always know exactly how their AI systems work. A vendor who cannot explain, at a basic level, how their AI makes decisions and what happens when it is uncertain is a vendor who cannot support you when something goes wrong. Ask for examples of how their AI handles exceptions. Watch what happens in the demo when you break the happy path.

Find out exactly where your client data goes.

This one matters more than any feature comparison sheet, and most vendors will not volunteer the information proactively.

When you feed client financial data into an AI solution, that data has to go somewhere to be processed. It may be sent to a third-party model provider. It may be used to train or improve the vendor’s models. It may be retained on infrastructure that operates under different regulatory standards than your own.

For CPA firms and regulated organizations, this introduces significant compliance risks. Client data uploaded into AI tools without safeguards can expose firms and their clients to serious security vulnerabilities. In the United States, the FTC Safeguards Rule requires firms to maintain reasonable security controls to protect customer information. In Canada, PEPEDA applies to companies that collect, use, or disclose personal information in the course of commercial activity. CPAs in Ontario are governed by the provincial body that requires them to take active measures to secure client data by ensuring that access is restricted to those with a legitimate professional purpose regardless if it is managed by a third party.

Before signing anything, ask the vendor directly: where is client data stored, who has access to it, how long is it retained, and is it used to train their models? One who deflects or makes it complicated is telling you something important about how they treat accountability in general.

Separate automation depth from automation theater.

There is a meaningful difference between a solution that automates a workflow and one that automates the manual steps inside a workflow while still requiring you to perform the judgment-heavy steps. Both can be described as “automated” in a demo.

The question to ask: what does a staff member actually do after the AI does its thing? If the answer involves significant rework, review, re-entry, or parallel verification, the automation is limited. Useful, perhaps, but not the transformation the vendor is selling.

AI does not fix weak processes; it exposes them. That is a fair warning going in both directions. Before you evaluate any solution, document your actual current workflow for the tasks to be automated. Then map the vendor’s output directly to that workflow and count the steps that remain. The best solutions collapse the manual chain. The others just move it.

Understand whether the AI fits your practice or requires your practice to fit the AI.

The largest accounting software vendors have enormous install bases and significant incentives to push you toward their standard workflows. Their AI features are often built around assumptions about how practices operate at scale, assumptions that may not apply to a practice that manages multiple clients and runs lean.

The most transformative category emerging right now is startups building agentic AI layers that work with your existing technology stack rather than replacing it. This class of vendors positions AI as a complementary layer, handling mechanical coordination while humans focus on judgment and client interaction.

The practical evaluation question is: does this solution adapt to how we actually work, or does onboarding require us to restructure our processes to match what the software expects? Both paths exist. Know which one you are choosing before you commit.

Check vendor stability as seriously as you check features.

This is the uncomfortable reality of buying software from an AI startup in 2026. The market is crowded, capital is flowing unevenly, and not every vendor will be around in eighteen months.

Be cautious of vendor promises. There have been firms that had demos scheduled, only for the vendor to fold before the demo occurred. If you are evaluating a smaller vendor, ask direct questions about their funding situation, their customer count, and their roadmap. Ask what happens to your data and your workflows if the company is acquired or shuts down. Ask whether they carry independent security certifications and, if not, what their timeline is to get there. A well-run vendor with nothing to hide will answer those questions without flinching.

Ask what “agentic AI” means for your liability.

You are going to hear the term “agentic AI” from every vendor in this market. It is real, it is increasingly useful, and it warrants some careful thinking before you deploy it.

Agentic AI can perform tasks with less human input than earlier generations of generative AI. An agent could access the general ledger, subledgers, and bank feeds to perform reconciliation in real time, flag mistakes with explanations, and generate draft adjustments for human approval. That is a compelling capability. But agentic systems also make chains of decisions autonomously, and in an accounting context, those decisions have regulatory and professional implications.

In 2026 and beyond, AI governance is no longer theoretical. Clients, regulators, and insurers expect firms to demonstrate control over how AI is used. Practical governance includes knowing where data goes, how long it is retained, and how AI-generated outputs can be reviewed and explained.

Ask any vendor with agentic capabilities: where does the human review checkpoint sit? If the answer is “at the end,” that is a different risk profile than a solution that surfaces exceptions for judgment at each step. Know what you are deploying before it touches a client file.

The bottom line

Evaluating AI for your practice requires the same rigor you bring to evaluating anything that touches your clients’ financial data. The marketing has never been louder, and the gap between what vendors promise and what their AI actually does in production has never been more worth measuring.

The practices that navigate this well are the ones who ask harder questions upfront and only commit when those questions get clear answers.
